FM公司FIT國產(chǎn)化項目的采購管理研究

【摘要】:隨著全球化的快速發(fā)展與科學(xué)技術(shù)的日益精進,汽車制造企業(yè)的供應(yīng)鏈能力、生產(chǎn)及營銷模式都產(chǎn)生了歷史性的變革,企業(yè)間的競爭己日益演變成為產(chǎn)業(yè)鏈以及供應(yīng)鏈層面的競爭。目前已不存在某一家汽車制造商能夠單獨完成從零部件制造、整車裝配到汽車銷售的全過程,汽車行業(yè)供應(yīng)鏈日益凸顯多參與主體、跨地域、多環(huán)節(jié)的特征,因而企業(yè)的生產(chǎn)過程極容易受到各供應(yīng)鏈節(jié)點的影響,而供應(yīng)商被視為其中最有影響力的一環(huán)。對供應(yīng)商的選擇與管理的成功與否,直接關(guān)系著企業(yè)能否保障持續(xù)生產(chǎn),能否在新產(chǎn)品的研制中搶先一步,能否以更卓越的產(chǎn)品滿足客戶的需求,因而對企業(yè)的生存和發(fā)展起著至關(guān)重要的作用。因此,建立科學(xué)合理的供應(yīng)商開發(fā)流程來篩選出一位優(yōu)秀的供應(yīng)商,在批量生產(chǎn)開始后實施恰當(dāng)并且嚴(yán)格的供應(yīng)商管理制度,通過對供應(yīng)商的持續(xù)改善來建立長期的戰(zhàn)略性合作伙伴關(guān)系,這些對于企業(yè)的有效運營,乃至供應(yīng)鏈整體效率的提升都有著重大的意義。 FM公司是一家擁有一百多年歷史的美國汽車行業(yè)500強企業(yè),其產(chǎn)品廣泛服務(wù)于汽車、航空、能源、重工業(yè)、工業(yè)、船運、發(fā)電、鐵路等行業(yè),在中國擁有亞太總部、技術(shù)中心以及11個生產(chǎn)工廠。隨著當(dāng)前跨國公司實施在華本土化采購戰(zhàn)略的趨勢越來越明顯,基于價格與競爭壓力這兩大因素,也為了更好地實現(xiàn)成本削減目標(biāo),F(xiàn)M公司決定在華尋找合適的供應(yīng)商來替代原有的海外供應(yīng)商。涉及多個海外生產(chǎn)據(jù)點在中國本地采購的項目——FIT項目就這樣應(yīng)運而生。為了更為清晰地展現(xiàn)FM公司的采購管理模式,本文以FIT項目為例,論述FM公司從供應(yīng)商前期開發(fā)到批量生產(chǎn)后的供應(yīng)商質(zhì)量管理及持續(xù)改進的整個過程。 本文首先提出了此項研究的背景與意義,并對研究現(xiàn)狀、全文結(jié)構(gòu)、技術(shù)路線、研究方法、創(chuàng)新點等內(nèi)容做了一一介紹。進而從理論研究出發(fā),,對供應(yīng)商管理理論、ISO/TS16949質(zhì)量管理體系、AIAG發(fā)布的權(quán)威汽車行業(yè)五大手冊等理論與研究成果進行收集、整理和總結(jié)。在大量文獻(xiàn)研究的基礎(chǔ)上,本文以FIT項目為例,詳細(xì)研究了FM公司的采購管理模式:先是介紹了FM公司的供應(yīng)商開發(fā)流程,并以背板供應(yīng)商的選擇為案例進行具體分析;其次是針對供應(yīng)商開發(fā)流程中的樣品批準(zhǔn)這一重要環(huán)節(jié)進行了深入剖析,并分析了現(xiàn)有流程的可取之處與缺陷之處;隨后研究了FM公司實施對供應(yīng)商的后期管理的,包括供應(yīng)商批量生產(chǎn)后的日常管理、供應(yīng)商績效考評和供應(yīng)商持續(xù)改進等。基于對FM公司整個供應(yīng)商管理體系的詳細(xì)論述,本文總結(jié)了其中值得借鑒與發(fā)人深省之處,也分析了其中的缺陷與風(fēng)險點,并提出了相應(yīng)的改善建議,以期為提升國內(nèi)制造企業(yè)的供應(yīng)商管理模式的更新與完善提供參考性思路。最后,本文總結(jié)了全文的主要研究結(jié)論,并提出了未來值得進一步深入探討的問題。
[Abstract]:With the rapid development of globalization and the development of science and technology, the supply chain capability, production and marketing mode of automobile manufacturing enterprises have undergone historic changes. Competition among enterprises has evolved into industry chain and supply chain competition. At present, there is no single automobile manufacturer able to complete the whole process from parts manufacturing, whole vehicle assembly to auto sales. The automobile industry supply chain increasingly highlights the characteristics of multi-participant, cross-regional, multi-link. Therefore, the production process of enterprises is vulnerable to the impact of each supply chain node, and suppliers are regarded as one of the most influential. The success of supplier selection and management is directly related to whether the enterprise can guarantee continuous production, be able to take the lead in the development of new products, and meet the needs of customers with more superior products. Therefore, the survival and development of enterprises play a vital role. Therefore, establish a scientific and reasonable supplier development process to select an excellent supplier, and implement appropriate and strict supplier management system after batch production. Establishing long-term strategic partnerships through continuous improvement of suppliers, which are effective for the operation of the enterprise, Even the overall efficiency of the supply chain is of great significance. FM is a top 500 company in the US automotive industry with a history of more than 100 years. Its products are widely used in automobile, aviation, energy, and heavy industries. Shipping, power generation, railways and other industries, in China has Asia-Pacific headquarters, technology centers and 11 production plants. With the trend of multinational corporations to implement the local procurement strategy in China is becoming more and more obvious, based on the two major factors of price and competitive pressure, Also in order to better achieve the cost reduction target FM decided to find suitable suppliers in China to replace the original overseas suppliers. Involving a number of overseas production sites in China's local procurement projects-fit project came into being. In order to show the purchasing management mode of FM Company more clearly, this paper takes the FIT project as an example, and discusses the whole process of supplier quality management and continuous improvement from supplier pre-development to batch production in FM Company. In this paper, the background and significance of this research are put forward, and the research status, structure, technical route, research methods and innovation points are introduced one by one. Based on the theoretical research, this paper collects, collates and summarizes the theories and research results of the five manuals issued by ISO / TS16949 quality management system and AIAG. Based on a large number of literature studies, this paper takes the FIT project as an example to study the purchasing management mode of FM company in detail: firstly, it introduces the supplier development process of FM Company, and takes the selection of backplane supplier as a case to carry on the concrete analysis; Secondly, it analyzes the important link of sample approval in the supplier development process, and analyzes the advantages and disadvantages of the existing process, and then studies the implementation of FM's late management of the supplier. Including supplier batch production after daily management, supplier performance evaluation and supplier continuous improvement and so on. Based on the detailed exposition of the whole supplier management system of FM Company, this paper summarizes the references and thought-provoking points, analyzes the defects and risk points, and puts forward corresponding suggestions for improvement. In order to improve the supplier management mode of domestic manufacturing enterprises to update and improve the ideas to provide reference. Finally, this paper summarizes the main conclusions of the paper, and puts forward some problems worth further discussion in the future.
