【摘要】:隨著世界整體經(jīng)濟(jì)的不斷發(fā)展,閥門行業(yè)的經(jīng)濟(jì)規(guī)模也在中國得到了發(fā)展壯大,企業(yè)之間的競爭越發(fā)變得激烈,從單純的市場價(jià)格競爭逐步發(fā)展向整個(gè)供應(yīng)鏈的競爭。傳統(tǒng)的通過比價(jià)選擇供應(yīng)商的采購模式已不能適應(yīng)新的發(fā)展需求,NM公司的采購管理也需要在供應(yīng)鏈管理理論的指導(dǎo)下作出進(jìn)一步的優(yōu)化和改革,以適應(yīng)當(dāng)前的競爭環(huán)境。本文以NM公司的采購管理及供應(yīng)商管理作為研究對(duì)象,對(duì)其采購管理中存在的狀況進(jìn)行分析,以供應(yīng)鏈管理理論和采購管理方面的理論為基礎(chǔ),通過對(duì)NM公司支出分析,將所有原材料進(jìn)行了供應(yīng)細(xì)分,分成一般原材料、杠桿性原材料、瓶頸性原材料和戰(zhàn)略性原材料,根據(jù)原料細(xì)分的結(jié)果分別制定出不同的采購策略。在此基礎(chǔ)上,建立供應(yīng)商管理矩陣,將供應(yīng)商分為戰(zhàn)略性供應(yīng)商、杠桿性供應(yīng)商、瓶頸性供應(yīng)商和一般性供應(yīng)商,對(duì)供應(yīng)商進(jìn)行分類管理,把公司的有限資源集中到對(duì)公司經(jīng)營有影響的供應(yīng)商,幫助他們提高管理水平和改善存在的問題。在供應(yīng)商管理方面,還重新制定了供應(yīng)商選擇與評(píng)估的各項(xiàng)指標(biāo)和權(quán)重,使得其更便于操作,通過這種科學(xué)的評(píng)估方法對(duì)現(xiàn)有供應(yīng)商進(jìn)行評(píng)價(jià),篩選出其中的優(yōu)秀廠家作為NM公司的合作伙伴。在庫存管理方面,本文還引用了VMI(供應(yīng)商管理庫存)和JIT(及時(shí)性)這兩種模式控制庫存,使庫存降低,最終實(shí)現(xiàn)零庫存的目標(biāo)。此外,還基于信息技術(shù),對(duì)NM公司的采購管理進(jìn)行重新設(shè)計(jì)了新的流程。本文的研究成果對(duì)于NM公司的采購和供應(yīng)商管理具有直接的指導(dǎo)作用,對(duì)于其他閥門行業(yè)和制造型企業(yè)同樣具有參考價(jià)值。
[Abstract]:With the continuous development of the world economy as a whole, the economic scale of the valve industry has also been developed and strengthened in China, and the competition among enterprises has become more and more intense. From pure market price competition to the whole supply chain competition. The traditional purchasing mode of selecting suppliers through price comparison can no longer meet the new development needs. The purchasing management of NM Company also needs the supply chain management theory. To make further optimization and reform under the guidance of the. In order to adapt to the current competitive environment, this paper takes the procurement management and supplier management of NM Company as the research object, analyzes the existing situation in its procurement management, based on the supply chain management theory and procurement management theory. By analyzing NM's expenditure, all raw materials are subdivided into general raw materials, leveraged raw materials, bottleneck raw materials and strategic raw materials. According to the results of material segmentation, different purchasing strategies are worked out. On this basis, the supplier management matrix is established, and suppliers are divided into strategic suppliers, leveraged suppliers, bottleneck suppliers and general suppliers. Categorize suppliers, concentrate their limited resources on suppliers who have an impact on the operation of the company, and help them improve their management level and problems. The indicators and weights for supplier selection and evaluation have also been reformulated to make them more operational and to evaluate existing suppliers through this scientific evaluation method, In inventory management, VMI (Vendor managed inventory) and JIT (timeliness) are used to control inventory to reduce inventory. Finally, the goal of zero inventory is achieved. In addition, based on information technology, a new process is redesigned for the procurement management of NM Company. The research results of this paper have direct guidance for the procurement and supplier management of NM Company. For other valve industry and manufacturing enterprises also have reference value.
