【摘要】：隨著項(xiàng)目管理的理論及其方法不斷的實(shí)踐運(yùn)用,越來越多的企業(yè)在實(shí)際工作的開展中開始重視項(xiàng)目管理,為了能夠在有限的時(shí)間約束情況下,平衡項(xiàng)目的多種矛盾要求,確保項(xiàng)目總體進(jìn)度的實(shí)現(xiàn),必須采取科學(xué)的項(xiàng)目進(jìn)度管理方法。來確保項(xiàng)目總體進(jìn)度的實(shí)現(xiàn)。在S公司改造項(xiàng)目中由于生產(chǎn)計(jì)劃以及其他因素的制約,如何制定既可行,又滿足進(jìn)度要求的改造計(jì)劃,一直是項(xiàng)目管理中最關(guān)注的問題。本文以實(shí)際S公司制冷機(jī)組改造項(xiàng)目為研究對(duì)象,主要研究制冷項(xiàng)目的進(jìn)度管理,論文運(yùn)用項(xiàng)目進(jìn)度管理方法,對(duì)項(xiàng)目進(jìn)度管理的各階段進(jìn)行控制,通過工作結(jié)構(gòu)分解(WBS)將整個(gè)改造項(xiàng)目進(jìn)行細(xì)分,使得整個(gè)復(fù)雜項(xiàng)目分解為所要完成的任務(wù)以及任務(wù)中包含的工作包,以便于合理安排各項(xiàng)目任務(wù)的先后順序,理順各項(xiàng)任務(wù)之間關(guān)系,有效的安排資源使用,從而在此基礎(chǔ)上形成項(xiàng)目的進(jìn)度表。而利用關(guān)鍵路徑法,幫助我們發(fā)現(xiàn)改造項(xiàng)目進(jìn)度計(jì)劃中影響進(jìn)度的關(guān)鍵工序以及進(jìn)度上的空閑時(shí)間,整個(gè)項(xiàng)目進(jìn)度通過關(guān)鍵路徑上的工序得到有效的優(yōu)化,縮短項(xiàng)目時(shí)間,保證了項(xiàng)目整體進(jìn)度計(jì)劃滿足要求。最后通過PERT計(jì)劃評(píng)審技術(shù)中的三點(diǎn)估算法,對(duì)優(yōu)化后的項(xiàng)目進(jìn)度計(jì)劃進(jìn)行客觀的分析,使改造項(xiàng)目的進(jìn)度計(jì)劃更具參考意義。項(xiàng)目進(jìn)度計(jì)劃確定后,利用Microsoft Project軟件,制定項(xiàng)目進(jìn)度計(jì)劃表,可以直觀的體現(xiàn)整個(gè)項(xiàng)目的進(jìn)度計(jì)劃,作為項(xiàng)目啟動(dòng)的進(jìn)度管理依據(jù),同時(shí)能夠在項(xiàng)目實(shí)施過程中采取針對(duì)性的措施,確保項(xiàng)目進(jìn)度能夠完成。通過對(duì)S公司制冷機(jī)組改造項(xiàng)目的進(jìn)度管理,能夠有效的縮短項(xiàng)目的施工周期,抓住影響項(xiàng)目的關(guān)鍵因素,便于管理者對(duì)項(xiàng)目進(jìn)度的進(jìn)行針對(duì)性的控制及調(diào)整,為項(xiàng)目進(jìn)度的控制起到了至關(guān)重要的作用。
[Abstract]:With the application of the theory and method of project management, more and more enterprises begin to attach importance to project management in order to be able to be constrained in limited time. Balance the conflicting requirements of the project to ensure the overall progress of the project. Must adopt the scientific project schedule management method to ensure the project overall progress realization. In S company transformation project because of the production plan and other factors restriction, how to formulate is feasible. It has been the most concerned problem in the project management. This paper takes the actual S company refrigeration unit transformation project as the research object, mainly studies the progress management of the refrigeration project. This paper uses the method of project schedule management to control the stages of project schedule management, and subdivides the whole reform project by work structure decomposition (WBSs). The whole complex project is decomposed into the task to be completed and the work package included in the task, in order to arrange the order of the tasks of each project reasonably, to straighten out the relationship between the tasks, and to arrange the use of resources effectively. The key path method is used to help us find the key processes and idle time that affect the progress of the reconstruction project schedule. The whole project schedule is effectively optimized through the process on the critical path, shortens the project time, and ensures that the overall project schedule meets the requirements. Finally, the three-point estimation method in the PERT planning review technology is adopted. The objective analysis of the optimized project schedule makes the progress plan of the reconstruction project more referential. After the project schedule is determined, the Microsoft Project software is used. Drawing up the schedule of the project can intuitively reflect the progress plan of the whole project, as the basis of the progress management of the project start, at the same time, it can take targeted measures in the process of the implementation of the project. To ensure that the project progress can be completed. Through the S company refrigeration unit transformation project schedule management, can effectively shorten the construction cycle of the project, seize the key factors affecting the project. It is convenient for managers to control and adjust the progress of the project, which plays an important role in the control of the progress of the project.
